Where did the owner's saving come from?

This was a build-out of an existing building, so there was no foundation scope to challenge. The saving came from the structure. The general contractor's fee came off, and so did the part of his general conditions our coordination replaced. What stayed on was the rest of general conditions, the dumpster, temporary power, site supervision and the final clean, plus the fee Shelby paid us to run the job. The net of those is the owner's saving.

With trades contracted directly, how was the fixed opening date protected?

What kept the date safe was the kind of job it was. A build-out's risks sit in sequencing and coordination, not in the ground or the frame, and that is exactly what a construction manager can catch. We held the sequence day by day off a schedule of values run from the owner's side, ran the job in Procore and Bluebeam, and kept the number of trade interfaces under what one manager can hold at once. Most of those trades had already worked for us in California, so nobody was learning how we run a job while the clock was running.

What built enough trust for Shelby to accept the owner-held model on a visible, time-critical project?

The trust came from the California work. The relationship started with a mural on their Gardena building, done with the care a full building would get, and then the retail store, so by the time of Las Vegas they had watched us run jobs. On the model itself, we laid out three delivery structures side by side, showing who held price, warranty and the license under each. Shelby took on the overrun and warranty exposure knowingly, as the trade for the time and the fee. The trades were the easy part, since most of them had worked for us before.

How did line-by-line change order review prevent a significant extra?

The electrician did not size the existing service correctly at the new building. Then they charged an extraordinary amount for basically a complete building rewire, when the service was very clearly noted on the plans. That was a big fight. We ended up saving the owner a lot of money on that change order alone. They just missed it.
