What it is
An owner-operator launching a boutique short-term rental management company in Phoenix in 2023, entering a category where every manager already quotes a flat share of gross and where owners cannot see what the manager does between guests.
Fowler advised on the business model: work it, compare it with how the major managers price and operate, and simplify it into something the company could launch on. He came to it after years running community management for a large residential community in California and consulting for other property managers.
What Common Ground did
- Common Ground checked what the category actually charges before accepting flat versus itemized as a pitch. The category was already flat, so the pricing format was never the opening.
- The trust gap was named precisely: billing for services not fully rendered, marking up contractor invoices in transit, and logging a maintenance call as handled when it was deferred.
- The offer became one sentence an owner can say back: a flat share of gross booking revenue, set below what local managers typically charge, with no owner-side add-ons and no markup on contractor invoices. Anything that failed the say-it-back test came out: the cleaning coordination add-on, the maintenance dispatch line and the tier that shifted with occupancy.
- Common Ground named the risk the simpler fee creates, a manager with a reason to skimp on maintenance and cleaning, and designed the control for it: a maintenance-cost threshold set with each owner at onboarding, with owner sign-off required above it.
- A guest-message log, kept by category alongside reviews, catches a service failure during the stay instead of weeks later in a review most guests never write.
- An owner-onboarding question set locates inherited costs and sets the threshold before a property joins.
- Common Ground modeled what the fee has to carry before the operation exists as salaried people rather than hats the operator wears. At a flat share of gross the margin left per unit after the absorbed cost stack is a few hundred dollars a month, so two salaried roles, an operations lead and a guest-experience seat, become real only at a few dozen units. The inputs are illustrative, not the portfolio's books.
- The categorized issue history across the portfolio became the thing that compounds, since any competitor can copy a fee in an afternoon.
Results
- The company launched on the model and runs on it.
- Its listings have held inside the band Airbnb reserves for Superhosts, whose published floor is a 4.8 rating. Fowler reads that as the downside protected rather than the upside proven.
- The operator has four tools from the engagement: the one-sentence fee test, the maintenance threshold with owner sign-off, the guest-message log and the onboarding question set.
