Project information was scattered across disconnected trackers, no shared picture of what the team was actually working toward. Separately, one team member's underperformance had become a quiet frustration and I had no clean way to raise it directly.
I built a single password protected master activity tracker pulling from every existing system, so every revenue generating project and its status was visible to the whole team at once. I didn't go have the confrontation first.
The stated purpose was operational, one source of truth. The real mechanism was human. A transparent, visible scoreboard creates accountability and motivation without anyone getting singled out. Make the goals and the gap visible and people close the gap themselves, or the gap becomes impossible for anyone to keep ignoring.
The build started that same day as a priority, weekly personal review, daily updates planned to keep it current.
Sometimes the fastest way to fix a person problem is to fix the visibility problem first.
I chose transparency over confrontation, gave a struggling team member the chance to see the gap and close it himself before anything harder had to be said.
