I stood up a daily reconciliation habit for both trackers and replaced the ad hoc updates with a standing two week lookback briefing for the partners. I wasn't going to try to fix this with a better tool.
A tracker nobody trusts is worse than no tracker at all, it just creates false confidence. The fix was never a new system, it was cadence. Check it every day instead of hoping you remember what's actually true.
The two week briefing and the daily sync rebuild started the same day, and in the same pass I caught that internal documents were going out as raw formatting instead of something a partner could actually sit down and read. Fixed that too.
A tracker only earns trust if someone checks it daily. Otherwise it's just a record of what used to be true.
